Two platforms, two audiences—positioning the Saudi league for fans worldwide.
Challenge
The federation needed a digital presence that matched the ambition of Saudi football while serving two audiences: deeply local fans and international followers with no prior relationship to the league.
The business problem
The Saudi Arabia Football Federation was operating a digital presence that didn't reflect the ambition or the scale of what Saudi football was becoming. The challenge wasn't just a redesign. It was a repositioning. The platform needed to serve two fundamentally different audiences simultaneously: the local fan, deeply embedded in the culture and context of Saudi football, and the international fan, arriving with no prior relationship to the league or its clubs. Designing for one without alienating the other required more than UX craft. It required genuine cultural intelligence.
My role and decisions
I led end-to-end UX across web and app for a federation repositioning itself for global audiences — starting with field research in Riyadh before touching a single wireframe.
The research phase was the strategic foundation of the entire project. Rather than relying on assumptions or secondary data, I structured two distinct research tracks. The first was a remote interview round focused on the international fan, understanding how someone with no existing connection to Saudi football discovers, engages with, and eventually follows a league. The second required a different approach entirely: I traveled to Riyadh to conduct in-person interviews with local users, inside their cultural context. That decision was deliberate. The insights you get in a room are categorically different from the insights you get in a survey.
The gap between the two audiences was significant, in expectations, in content priorities, in how they navigated sports media. The design challenge was to build a single platform architecture flexible enough to serve both without feeling compromised for either. I structured the information architecture around shared engagement moments, live match data, team news, competition structure, while allowing the experience to flex toward cultural context where it mattered most.
Stakeholder management on this project operated across cultural and organizational boundaries simultaneously. Aligning a federation with strong institutional identity on design decisions requires a different kind of trust-building than a typical enterprise client.
